Trade-off: semantic matching can occasionally conflate genuinely different concepts that happen to use similar language, requiring validation.
- Structured vendor onboarding with validation before go-live: Require every new vendor/format to go through an onboarding process that collects representative sample documents and validates extraction accuracy against them before the vendor’s documents are processed in the fully-automated path, rather than discovering format incompatibilities only after live documents start failing. Trade-off: adds onboarding lead time before a new vendor can be processed at full automation.
- Tiered automation by format confidence: Route documents through different automation tiers based on how well-established their format is (high automation for well-known top-vendor formats, human-assisted review for long-tail/novel formats) rather than a single automation bar applied uniformly, since the economics of investing in rule/model coverage differ sharply between high-volume and long-tail formats. Trade-off: long-tail formats remain more labor-intensive indefinitely rather than being fully automated.

- Onboarding backlog and time-to-automation monitoring: Track how many new vendor formats are awaiting onboarding validation and how long they’ve been in manual-only processing, since a growing backlog indicates the onboarding process itself has become a bottleneck as vendor diversity grows.

- Novel Format Surge (P2): Condition - novel-format detection rate doubles from baseline. Action: Investigate whether a business change (new vendor category, market expansion) introduced a wave of new formats requiring dedicated onboarding attention.
